The T.H.R.E.A.D. System™ is our method: six practices that shape how leaders and organizations see, decide, and act under pressure.
From fragmentation to organizational coherence. Mission, strategy, people, work, systems, and governance shape one another. When they pull in different directions, effort cancels out.

Address accreditation risks, federal compliance findings, self-studies, and reaffirmation requirements while protecting institutional standing and student access.
Accreditation warnings, unresolved compliance findings, missing evidence, and looming deadlines put institutional credibility, funding, and student futures at risk.
Coordinated accreditation recovery, self-study preparation, compliance support, and continuous improvement systems that strengthen readiness and institutional accountability.
Translate your vision into clear priorities, measurable goals, accountable leadership, and a practical roadmap for sustainable growth.
No clear vision, competing priorities, stalled initiatives, and strategic plans that sit on shelves leave resources stretched, employees disconnected, and progress difficult to measure.
Mission-centered strategic planning with clear priorities, accountable leaders, performance measures, and implementation support that moves strategy into action.
Establish effective governance structures that clarify authority, strengthen faculty participation, and support transparent institutional decision-making.
Dismantled governance structures, unclear decision rights, low morale, unresolved disputes, and excluded voices deepen mistrust, weaken accountability, and stall institutional progress.
Rebuilt faculty governance structures, clear decision-making frameworks, and shared accountability that restore meaningful participation and strengthen institutional trust.
Maintain stability, leadership continuity, and strategic momentum during executive vacancies, restructuring, or organizational change.
Leadership gaps, delayed decisions, competing priorities, and overstretched teams place operations, employee confidence, and strategic progress at risk.
Experienced interim executives, strategic advisory, and hands-on leadership support that protect continuity and move critical priorities forward.
Align financial strategy, operations, enrollment, partnerships, and revenue opportunities to build a more sustainable future.
Declining revenue, rising costs, underused assets, and disconnected financial decisions threaten long-term sustainability and essential services.
Integrated financial and operational strategies, revenue diversification, and implementation support that strengthen sustainability and mission-driven growth.
Connect community voices, needs assessment findings, resources, and partnerships to shape priorities and improve services.
Outdated assessments, unheard community voices, fragmented services, and funding decisions disconnected from actual needs limit community impact.
Community-informed assessments, actionable priorities, and coordinated implementation plans that connect resources to the people and communities they serve.
Launch and scale D2L-enabled learning academies with structured courses, leadership pathways, assessments, and professional development programs.
High turnover, inadequate onboarding, limited professional development, and unprepared leaders leave employees overwhelmed and organizations struggling to deliver on their missions.
Scalable learning academies, structured development pathways, and technology-enabled training that equip employees, strengthen leadership, and build workforce capability.
Establish transparent faculty ranking, promotion, and advancement structures that recognize contributions and strengthen academic excellence.
Years of unresolved grievances, outdated policies, inequitable workloads, unclear promotion pathways, and inconsistent recognition fuel frustration, distrust, and faculty attrition.
Collaboratively designed faculty ranking structures, transparent advancement criteria, and equitable recognition practices that support faculty growth and institutional excellence.
Develop internal talent, preserve institutional knowledge, and create clear pathways for leadership advancement.
Unexpected departures, limited succession planning, and lost institutional knowledge leave critical positions vacant and teams unprepared.
Leadership pipelines, succession frameworks, mentoring, and development pathways that strengthen continuity and prepare future leaders.
Strengthen communication, employee participation, and collaborative problem-solving during organizational and workforce change.
Unresolved workplace concerns, strained labor relationships, low morale, and mistrust undermine collaboration and slow needed changes.
Facilitated dialogue, collaborative change strategies, and practical leadership support that strengthen working relationships and shared accountability.
Bring employers, education providers, and community partners together to develop talent and expand economic opportunity.
Disconnected training, unclear career pathways, and programs misaligned with employer needs leave learners without visible routes to advancement.
Employer-informed learning pathways, cross-sector partnerships, and workforce development programs that connect education, credentials, and career opportunities.
Strengthen employee engagement, performance management, leadership practices, and organizational accountability.
Low morale, inconsistent expectations, unresolved conflict, and ineffective performance practices lead to disengagement and diminished organizational capacity.
Connected culture strategies, leadership development, and performance improvement practices that strengthen trust, accountability, and employee effectiveness.
Connect institutional data, federal and state reporting, grant compliance, and performance dashboards to improve accuracy and decision-making.
Staff turnover, disconnected systems, unreliable data, and manual reporting create costly errors, missed deadlines, duplicated work, and compliance exposure.
AI-assisted reporting workflows, connected dashboards, and actionable intelligence that reduce manual burdens, strengthen reporting accuracy, and inform better decisions.
Connect programs, technology, intake processes, and service delivery around the needs of the people you serve.
Disconnected programs, repeated intake, inconsistent processes, and fragmented information force employees and clients to navigate unnecessary complexity.
Integrated service models, coordinated workflows, and connected information systems that simplify access, strengthen delivery, and improve organizational effectiveness.
Redesign workflows, reduce administrative burdens, and integrate practical technology and AI-assisted solutions.
Outdated processes, repeated data entry, unnecessary approvals, and disconnected tools consume staff time and increase operational costs.
Streamlined workflows, process improvement, and responsibly designed AI-assisted solutions that reduce repetitive work and free capacity for mission-critical priorities.
Connect budgets, reporting, regulatory requirements, performance measures, and funding commitments across complex programs.
Fragmented grant records, incomplete documentation, missed deliverables, and disconnected research budgets create financial exposure and threaten funder confidence.
Coordinated grant and research operations, compliance tracking, budget oversight, and performance reporting that strengthen accountability and funding stewardship.

Organizations do not operate apart from the world around them. Economic conditions, public decisions, changing needs, and new technologies influence what they can afford, how they work, and whom they can serve.
Funding shifts, elections, and policy decisions can change the rules, resources, and partnerships organizations depend on.
Payroll, benefits, facilities, and technology cost more, while tuition, grants, contracts, or other revenue may not keep pace.
Employees, students, customers, and communities expect different experiences and support. Familiar approaches may no longer meet their needs.
AI and automation are creating new possibilities, but existing processes, workforce skills, and policies may not be ready to support them.
Extreme weather, energy costs, and resource shortages can interrupt services and reveal weaknesses in how organizations prepare and respond.
New rules for employment, privacy, accessibility, and compliance can create work that existing systems and staffing were never designed to handle.
These pressures rarely remain outside the organization. They show up in budgets, staffing decisions, missed deadlines, strained relationships, and work that becomes harder to sustain.
Responding well requires more than a new plan. It requires reliable information, stronger coordination across teams, clear accountability, and the ability to make timely decisions.
You cannot control every force shaping your organization. But you can change how your organization responds.
You may need help with one urgent problem or several connected challenges. We bring the right experience and expertise to help you address them without losing sight of your mission.

For more than two decades, I’ve had the privilege of leading and serving organizations across higher education, government, healthcare, and the nonprofit sector. I’ve worked alongside people deeply committed to their missions, often navigating extraordinary expectations with limited resources and difficult choices.
Across these experiences, I began to recognize a troubling pattern.
Organizations would invest in new strategies, recruit talented people, restructure operations, and introduce promising technologies. Progress would follow. Yet, over time, many of the same challenges would resurface.
I came to question something we often take for granted: What if the problem isn’t simply what organizations are doing, but the conditions shaping what they are capable of becoming?
That question changed how I understood leadership and transformation.
I learned that even the most committed people can struggle within systems that no longer serve their purpose. And that meaningful progress requires more than changing policies, structures, or technologies. It requires the willingness to examine our assumptions, confront familiar patterns, and reconsider how people, power, resources, and decisions come together.
These insights, informed by my scholarship and executive practice, gave rise to the T.H.R.E.A.D. System™.
I founded The Thread, LLC on a simple conviction: Organizations should not have to keep repeating yesterday’s patterns to meet tomorrow’s challenges.
Our work is about helping them discover what becomes possible when the conditions themselves begin to change.

Still have a question? Start a conversation
Start with what your organization is experiencing. If strategy is clear but execution is fragmented, begin with Organizational Transformation and Design. If people are stretched and leadership capacity is thin, begin with Talent and Leadership Development. If AI is arriving faster than your policies and workflows, begin with AI Adoption and Workflow Redesign. Not sure? Start a conversation and we will help you decide.
Yes. Most challenges touch more than one area. We can deliver one practice on its own or connect strategy, talent, technology, and executive expertise into a single engagement.
We work most often with higher education, government, public health, human services, and mission-driven organizations.
Dr. Leonie H. Mattison provides executive leadership, and every engagement has a named engagement lead accountable for scope, quality, and results. Each proposal names the people and partners assigned to your engagement.
We map the work first, then redesign workflows with human oversight built in, and put clear ownership, policies, and controls in place. The Thread, LLC is an OpenAI Select Partner.
Most engagements begin with a conversation and a defined first step. You can review engagement options on our Pricing page, and every proposal sets out scope, deliverables, and investment before work begins.
You need a trusted advisor who understands what’s at stake, works with the people and resources you have, and brings the experience to turn difficult challenges into practical solutions.
We begin by understanding your situation, what you’ve already tried, and what you need to accomplish. Then we explain how we can help, what the work will involve, and how progress will be measured.
We don’t believe in creating more work for an organization already stretched thin. We believe in helping your people work better, your teams communicate more effectively, and your organization make better decisions.
An initial conversation about your needs, priorities, and possible next steps.
Tell us what you are navigating, and we’ll help you determine the right path forward.

Purpose-built organizational and talent development technology. Designed for people. Built for performance. TransformIt™ combines organizational development expertise and technology design to create systems that support how organizations learn, lead, operate, and perform.
Most platforms ask your organization to change how it works to fit the tool. People work around them, data ends up in spreadsheets, and the system never quite reflects how decisions are really made.
TransformIt™ starts the other way around: with the work, the people who do it, and the decisions that matter. The technology is designed to fit, so it gets used.

Reports, requests, and handoffs pile up while the mission work waits. We help colleges, public agencies, health systems, and nonprofits put AI to work beside their people, so AI carries the routine and people lead with judgment.

Clear priorities, decision rights, and measures connect the board, executives, and the people who carry the work, so accountability is shared and progress is visible.
Shared measures, reliable data, and a regular reporting rhythm show what is working, what is not, and where to act next.
With fewer competing initiatives and clearer ownership, decisions move faster and plans turn into action instead of sitting on shelves.
Structures, partnerships, and revenue strategies that let the organization serve more people without overextending the ones who carry the work.

Most begin with an organizational assessment: listening across roles, reviewing data and history, and naming the patterns producing today’s results. That shared picture shapes every recommendation that follows.
Yes. We work with boards, presidents, and executive teams together, so governance, strategy, and operations move in the same direction.
Yes. Accreditation readiness, self-study preparation, compliance evidence, and continuous improvement systems are part of this practice.
It depends on scope. Focused projects run a few months; transformation partnerships continue over a longer period with defined phases and measures. Every proposal sets out timing before work begins.
Tell us where the pressure is. We will help you see what is producing it and what it will take to move forward.

Leadership capacity, roles, compensation, succession, and culture shape one another. When they drift apart, good people burn out or leave. We help colleges, public agencies, health systems, and nonprofits build a talent system that can carry the strategy.

Tell us where the pressure is. We will help you see what is producing it and what it will take to move forward.
Organizations do not transform. People do, and then they redesign the organization around what they have learned. We work with the leaders and teams at the center of that change, from the boardroom to the front line.
What you are carrying
You are accountable for direction, leadership, and risk, often with limited visibility into how the organization is really working.
How we help
Governance alignment, leadership transitions, decision-grade evidence, and oversight of responsible AI.
What you are carrying
You carry the institution through pressure, and the decisions that matter most rarely have a clear playbook.
How we help
Executive advisory, coaching from someone who has held the seat, and a clear read on what is driving the pressure.
What you are carrying
Growth has outpaced structure, and the next stage needs leaders, systems, and decision rights you have not needed before.
How we help
Organizational design for scale, a first true leadership team, and speed when timing matters.
What you are carrying
Priorities compete, decisions overlap, and strategy moves faster than the team can align.
How we help
Team coaching, decision-rights mapping, and a shared diagnostic of institutional coherence.
What you are carrying
Critical knowledge sits with a few people, succession is thin, and training is not changing behavior.
How we help
Succession and capability planning, leadership competency frameworks, and learning built into the work.
What you are carrying
You were promoted for your expertise and now lead people through change with little preparation.
How we help
Leadership cohorts, workshops, and self-paced courses through The Thread Institute.
What you are carrying
AI is arriving in your work faster than policy, training, or redesigned workflows.
How we help
Role-based AI learning, workflow redesign, and governance that keeps people accountable.
Every industry faces its own pressures. The pattern beneath them is familiar: strategy, people, and systems that need to move together. We learn your industry’s language and bring the discipline to change it.

Frequently asked questionsFind answers to common questions about working with THE THREAD.
THE THREAD is an organizational design, development, and transformation practice.
We help you build the structure, talent, leadership, systems, and capabilities required to deliver your mission.
Our experience was built across higher education, government, public health, nonprofit, and workforce systems. Today, we bring that expertise to mission-driven work across land, air, sea, and space.
We work globally through a network of experienced practitioners and subject-matter experts assembled around the needs of your mission.
We design the organization around your mission.
Easy.
Start with a conversation. Tell us what you are navigating, and we will help you decide where to begin.
From there, we can review what emerged, understand your priorities, and determine the best path forward.
Our role is to listen, clarify, and give you options.
You can also email us directly at leoniemattison@thethreadllc.com.
Your work with us moves through five stages:
Think of us as organizational architects and builders of human capability.
Your engineers may design the aircraft, vessel, spacecraft, technology, facility, or product. We help you design and develop the organization around it.
That means your structure, people, leadership, decisions, systems, culture, and capabilities: the organizational infrastructure required to move ambitious work from idea to execution.
Depending on what your mission requires, we may diagnose, design, teach, coach, build capability, integrate systems, or help lead the transformation alongside you.
The work follows your mission.
You should expect a partner who understands your mission before prescribing a solution.
A strong partner should:
Our quilting lens shapes how we do this.
A quilt gains its integrity from how individual pieces are selected, positioned, joined, and reinforced.
Your organization works the same way.
Your strategy, structure, talent, systems, leadership, and culture form a pattern. If one piece pulls against another, eventually the tension shows.
We help you see that pattern and redesign what is no longer holding.
You may know exactly where you want to go. The harder question is whether the organization you have today can carry you there.
Your organization may have been designed for the mission, technology, workforce, or scale that came before. When your mission changes faster than your organization, you feel it everywhere: decisions slow down, talent gets stretched, accountability blurs, good people become frustrated, and strategy struggles to become execution.
A successful space mission doesn’t necessarily mean you are ready to scale. Your next constraint may not be the spacecraft. It may be a founder-dependent operating model, undeveloped leaders, unclear decisions, or an organization built for one mission rather than the next ten.
More demand doesn’t necessarily mean you need more people. If your roles overlap, handoffs are broken, or decisions sit in the wrong places, adding headcount can add coordination without adding capacity.
Digital transformation doesn’t necessarily mean you need another technology platform. Layering new technology over old workflows, unclear ownership, and inaccessible institutional knowledge can simply digitize your existing friction.
A new strategy doesn’t necessarily mean your organization is ready to deliver it. Your strategy can change overnight. Your structures, roles, incentives, capabilities, and operating systems rarely do.
If you are asking, “Is my organization designed for what my mission requires next?”
That is the pattern we help you see.
Yes.
You do not have to start over.
We help you determine whether the organization around your plan is designed and equipped to deliver it.
Your new strategy may require different roles and decision rights. New technology may require different workflows and capabilities. Growth may require a different operating model. A leadership transition may expose structures built for a different era.
We help you identify what needs to change around your plan so your plan can work.

Dr. Leonie H. Mattison brings the conversations leaders usually have in the parking lot into the room: candid, warm, a little uncomfortable in the best way, and practical enough to use on Monday.
Which meeting do you dread, and what is it quietly protecting?
Conferences, convenings, and leadership summits that need energy, honesty, and a shared language for what everyone is carrying.
Fireside chats, panels, book conversations, and podcasts where the best part is the question nobody planned to ask.
Community gatherings and public conversations on wellbeing, leadership, and belonging, grounded in years of civic service on the Central Coast.
What does pressure know about you that you don’t?
Under strain, every leader has a move they swear they do not make. (They make it.) We name it, trace what it once protected, and practice the six movements of The T.H.R.E.A.D. System™ that change it.
The room leaves with a name for their own pattern, and one move to try the next time the pressure lands.
What is holding your institution together that nobody talks about?
My grandmother was a quilter. The front of a quilt is what everyone admires; the underside is where you learn whether it will hold. A talk about the knots, workarounds, and quiet heroes that decide whether a strategy survives contact with Monday.
The room leaves with a shared language for what is holding, what is straining, and what to mend first.
What are you hoping AI will fix that is really about us?
We hand new technology our hopes and our fears, then act surprised when it hands them back. A candid, practical look at adopting AI without leaving people on the underside.
The room leaves with three questions to ask before the next tool is purchased.
Which story about your organization stopped being true a while ago?
Every institution keeps telling a founding story long after the plot has changed. We harvest what the past actually knows and let go of what it only remembers.
The room leaves with a way to honor the history without being governed by it.
What happens to a leader asked to act against what they value?
The quiet wound of doing what the institution needs while carrying what it costs. A tender, clear-eyed conversation about repair, for leaders and the people who support them.
The room leaves with permission to name the cost, and practices for leading through it.
Who would you be if you stopped performing the version of you that got you here?
On identity, ambition, and the choices that shape what comes next, told with humor, faith, and a few stories that land close to home.
The room leaves with one intentional choice to make before the next season chooses for them.
People laugh, then go quiet, then start talking to each other. That is the point. Every session is tailored to your audience, grounded in two decades of executive practice, and designed so the conversation keeps going after the event ends.

Six practices for intentional transformationEvery person, team, and organization develops a way of meeting the moments that matter most.
Grounded in more than two decades of executive practice and published in The Thread Movement Journal, the T.H.R.E.A.D. System™ brings together six interconnected practices for leading, developing people, and designing organizations with greater intention.
Pressure reveals patterns. Practice creates possibility.
Choose the response that feels most familiar.
How to use thisChoose one response. Your choice carries through the rest of the page.
Each practice brings a different kind of attention to the work. Choose one, then explore how it changes across self, team, organization, and community.
How to use thisSelect a practice, then switch between Self, Team, Organization, and Community.
Each practice moves in a direction. The Thread Movement Journal, Issue One, organizes the six practices across four movements: Inward, Backward, Outward, and Forward. Two have since been named within them: Downward, within Backward, for Release Patterns, and Upward, within Forward, for Adopt Change.
Organizations change through the choices people make inside real moments. Choose the situation that feels closest to yours, and T.H.R.E.A.D. will surface the practices and questions worth bringing to the work.
How to use thisChoose a situation. The practices it calls for light up, with questions to bring to the work.
The work is learning to choose the practice that serves the moment.
Where you begin influences what you notice, whose voice you seek, and what you are inclined to do next.
How to use thisHover over or tap any practice to see what it adds. You can change where you begin at any time.
Change where you begin
The practice stays consistent. What it asks of us changes with the scale of the work.
How to use thisChoose a practice to see how its question grows from one person to a system of organizations.
Select anything you design, and watch the threads light up the experiences it shapes most directly.
How to use thisSelect anything on the left to light up what people experience.
Transformation becomes possible when the human system and the organizational system begin moving together.
You do not complete T.H.R.E.A.D.
You practice it.
Because organizations keep moving.
People change. Technology changes the work. Strategy changes direction. Communities ask new questions.
What worked yesterday becomes tomorrow’s constraint.
Return to the work differently.

Home / THE THREAD Assessments / THE THREAD Check-In™
Notice your moment. Recognize your pattern. Choose your pathway to possibility.
A decision we keep putting off. A relationship that seems to return to the same place. A change we didn’t see coming. We may know what we want to be different, yet find ourselves responding in familiar ways. THE THREAD Check-In™ is a guided reflection experience that helps you explore the moment you’re navigating, recognize patterns in your responses, and consider practices that may help you move toward what matters most.
You bring more to this moment than what is happening right now. You bring your experiences, the lessons you’ve learned, the choices you’ve made, and the ways you’ve learned to navigate life. Some of these have helped you in ways you may not fully recognize. Others may be worth looking at again.
You are not here to be judged, labeled, or told who you should become. You are invited to become curious about what has shaped you, what matters to you now, and what might be possible from here.
You don’t need to have all the answers. You can begin with the question that’s on your heart or mind.
Dr. Leonie H. MattisonFounder, THE THREAD
We don’t enter each new experience with a blank slate. We bring what we’ve lived, what we’ve learned to expect, and the ways we’ve learned to protect, connect, decide, and move forward. Some responses have served us well. Others may have become so familiar that we no longer notice when or why we rely on them.
We may keep saying yes when we want to say no, hold on to something long after it has stopped working, or avoid a conversation we know matters.
The question isn’t simply, “What’s happening to me?” It’s also:
You don’t have to be in crisis or facing a major life change to begin. Whatever brings you here, your experience matters. The Check-In guides you through three connected parts.
Begin with what’s happening in your life right now. What brought you here? What feels unsettled, important, or unfinished? What outcome are you hoping for? You may discover that the question you came with is only part of what deserves your attention.
Through reflective questions and paired comparisons, you’ll explore how you tend to think, respond, seek support, approach change, and make choices. Not every pattern needs to be released. Some deserve to be recognized and carried forward.
Your reflection profile connects what you’ve shared with relevant practices from THE T.H.R.E.A.D. System™: what you want to create, what practice might support you, and one meaningful action you can explore.
Sometimes a different future begins with one choice made with greater awareness.
There is no single way to navigate every challenge or create every desired outcome. THE T.H.R.E.A.D. System™ offers six interconnected practices you can draw upon as your circumstances and understanding change.
These are not personality types, labels, or fixed stages of development. They are practices you can return to, combine, and explore as new circumstances emerge.
Look beyond what first appears to be happening. Question familiar explanations, consider different perspectives, and explore what may need a closer look.
Draw on what your experiences have taught you. Recognize the knowledge, values, and wisdom available within you and through others.
Notice the assumptions, habits, and responses you continue to carry. Consider which still serve you and which may be ready for something different.
Recognize that you do not have to navigate every challenge alone. Explore the relationships, perspectives, and support that can help you move forward.
Consider new ways of responding. Make intentional choices, try different approaches, and learn from what happens.
Consider how your choices affect the different parts of your life. Explore ways forward that honor what matters to you and the person you are becoming.
The Check-In is being prepared as a guided experience built around your responses and the moment you are navigating. There are no right or wrong answers. You’re invited to reflect on your actual experiences, not the person you wish you were. Take your time. Notice what stands out.
Your responses offer a starting point for reflection, not a complete or definitive picture of who you are.
When you complete the Check-In, the planned experience includes your T.H.R.E.A.D. Response & Transformation Profile™, organized into three parts.
Your moment. Your words. What matters to you. A reflection of the situation you identified and the outcome you hope to move toward.
Patterns your responses suggest, strengths you may already draw upon, and practices that may be relevant. Where responses do not provide enough information, the profile will not present a firm conclusion.
A relevant T.H.R.E.A.D. practice, one realistic action you might take, and something to notice as a sign of progress. Not a prediction or a prescribed plan, but an invitation to choose with greater intention.
Your profile reflects what you shared in this moment. It does not define who you are, measure your worth, or determine what you are capable of becoming.
What if understanding what you’ve been carrying could help you choose what you want to create from here?

The Thread Movement Journal · Issue One · 2026The heart of our work: a practice-based framework for intentional transformation, examined with scholarly rigor and grounded in more than two decades of executive leadership. It works for individuals, teams, organizations, and communities.
The Thread is the underlying pattern woven through everything you have lived: the experiences, relationships, memories, and inherited wisdom that shape how you meet pressure and change. Pressure brings it to the surface. Once you can see it, you can choose what to weave next.
In an organization, team, or community, The Thread is the underlying pattern that holds together what appears fragmented: the history, decisions, relationships, routines, and inherited ways of working that shape how it responds to pressure. Once leaders can see it, they can reshape what the system keeps producing.
Pressure reveals patterns. Once a pattern can be seen, a different pathway can be chosen.
The T.H.R.E.A.D. System™ is six practices that help a person, team, organization, or community see that pattern, work with it, and redesign what comes next.
See the Pattern. Shift the Story. Weave the Future.
Dr. Leonie H. Mattison’s grandmother was a quilter. On her verandah in Jamaica, she taught the lessons that became the foundation of The T.H.R.E.A.D. System™.
“My grandmother was a quilter. The front of a quilt is what everyone admires; the underside is where you learn whether it will hold.”
Dr. Leonie H. Mattison
The six practices mirror the work of quilting
Select a patch.
A quilt is not built from perfect pieces. It is formed from what exists: fragments, history, inheritance, necessity, creativity, and intention. The thread is what binds these parts into a coherent pattern.
“The language of thread, quilt, pattern, and weaving in this framework is not decorative. It is epistemological.” The framework draws on quilting traditions of women of the African diaspora and the Caribbean as carriers of memory, identity, artistry, survival, kinship, and cultural meaning across generations.
The framework was developed through autoethnographic practitioner inquiry: more than two decades of executive leadership across higher education, public systems, nonprofits, and workforce and community work, examined systematically and tested against established research.
A structured reflexive method that renders visible the seams of the inquiry, so the author’s interpretation is examined rather than assumed.
Our claim, stated plainly. Executive practice does not replace randomized study. The journal presents disciplined practice as a legitimate and distinctive form of evidence, and sets out a research agenda to test the framework further.
Select each step to see what happens and what to ask.
Step 1 of 6
Pressure enters a person, team, organization, or community: a leadership transition, a funding shift, an enrollment decline, a new technology, a public moment.
AskWhat pressure is present, and where is it entering?
Interdependent and non-linear: enter at any practice, return as new patterns surface, or work several at once. Locate inward. Assess backward. Decide outward. Act forward.
Since Issue One was published, two movements have been named within these four: Downward, within the Backward movement, for Release Patterns, and Upward, within the Forward movement, for Adopt Change. Harvest Wisdom remains Backward, and Design Wholeness remains Forward.
Inward movement · Locate inward
Name what is beneath the visible issue.
“What is really happening beneath the first explanation?”
For the person carrying the pressure
Leaders use the practices to see the pattern in their own response to pressure, recover what experience has already taught them, and choose a different response on purpose.
For the team that has to move as one
Leadership teams use the practices to name the patterns they repeat together, rebuild the trust the work requires, and decide outward, as one team.
For the system that keeps producing the same results
Organizations use the practices to diagnose what their systems keep producing, then redesign the structures, decisions, incentives, and routines that hold the old pattern in place.
For the place where people live and grow
Communities use the practices to bring what has become fragmented back into relationship, through The Thread Movement, W.A.I.T.™, and FutureWoven™ for young people.
The system tells one story while operating from another.
It may proclaim trust while keeping decisions opaque, claim to be innovative while punishing risk, claim inclusion while concentrating authority, or claim transformation while preserving the incentives that maintain the old pattern.
Conscious response
Names the issue, examines evidence, tests assumptions, and supports deliberate choice. It expands capacity for judgment, learning, collaboration, redesign, and implementation.
Unconscious protective response
Protects authority, belonging, competence, control, identity, legitimacy, or survival before the threat is fully conscious. In this sense, unconscious protection can appear as competence.
The framework’s contribution lies in the disciplined sequencing of established organizational and developmental insights into a practical, usable architecture.
Selected research questions

The Thread is the underlying pattern woven through everything you have lived: the experiences, relationships, memories, and inherited wisdom that shape how you meet pressure and change. Pressure brings it to the surface. Once you can see it, you can choose what to weave next.
The T.H.R.E.A.D. System™ is six practices that help you see that pattern, work with it, and weave it into the future you want.
Pause and look beneath the surface to understand what is really happening, within you and around you.
Draw on your history, experience, and the wisdom of those who came before you to inform what comes next.
Name and let go of the habits, beliefs, and conditions that keep reproducing the same outcomes.
Bring in the people, relationships, and support that help you carry the change.
Practice new ways of thinking and acting until they hold.
Shape a future where the pieces of your experience come together into something coherent.
A short reflection to name the pressure you are carrying, the concern beneath it, where it is landing in your life, and what matters most to you. You will receive your Leadership Self-Reflection report with your Thread Profile, a starting practice, and a worksheet.

Leadership Self-ReflectionA seven-minute reflection for individuals and leaders. Name the pressure you are carrying, and receive a personal report that shows the pattern beneath it, and the practice that can help you move through it with intention.
Slow down long enough to see what is actually true before you act.
Look back to what earlier seasons of your work have already taught you.
Name the habit or assumption that keeps recreating the pressure, and loosen its hold.
Change that touches many people needs many hands. You do not have to carry it alone.
Turn insight into one concrete action, and let the results teach you.
Build the rhythms and structures that make change last, without relying on willpower alone.
Every question is designed to help you see what pressure is revealing, not to judge it.
What pressure are you carrying? Name it.
What worries you most, and what will it cost if nothing changes?
Which areas of your life and your leadership is it touching?
How heavily is it landing on you, and on others?
Which values do you want to honor, and what do you want most?

How We WorkThe T.H.R.E.A.D. System™ is our method. These six delivery phases describe how every engagement is carried out, adapted to your organization. Start at the phase that fits where you are.
We find out what is really happening before recommending anything. Through data, institutional history, and listening across roles, we trace the pressure your leaders feel back to the patterns producing it.
We develop your people before we design anything. Leaders and teams build the knowledge, skills, and shared language to own the change, from new systems and data to the guidance that shapes their work.
We co-create the solution with the people who will carry it. Structures, roles, decision rights, workflows, and governance are designed around what the mission requires now.
We put the new model into daily operations in phases, with clear ownership and support. Pilots, communication, and training help new ways of working take hold.
We prove the change is working. Baselines set at the start become measures your board, leaders, and funders can read at a glance.
We make the change last and help it scale. What you learn feeds the next cycle, so the organization keeps improving long after the engagement ends.
The practices are how leaders and teams think and act under pressure. The phases are how an engagement is organized. In every phase, the practices shape what we look for and how decisions are made.

Learn how a firm built from inside the executive seat became a partner for leaders navigating change, and where we are going next.
THE THREAD is an organizational and talent development firm that partners with boards and executive leaders to align people, systems, and strategy so their organizations can fulfill their mission.
THE THREAD was built by an executive who has held the seat. Our founder brings presidential and CEO experience across higher education, government, public health, and human services, and our network of associate practitioners brings the depth each engagement requires.
Sectors we have served
Years and dollars reflect Dr. Leonie H. Mattison’s executive career before and since founding THE THREAD, LLC.
Dr. Leonie H. Mattison has spent more than two decades leading institutions built to change lives, across higher education, government, public health, and human services. The more responsibility she held, the more she confronted a difficult question: why were institutions devoted to transformation so often struggling to transform themselves?
That question led to The T.H.R.E.A.D. System™, rooted in lessons from her grandmother in Jamaica, a quilter who taught her that every pattern carries a history and every thread holds tension. What began as a discipline forged in the executive seat has grown into THE THREAD: a practice, a movement, and a learning ecosystem for intentional transformation.

Dr. Leonie H. Mattison has spent more than two decades leading institutions built to change lives, across higher education, government, public health, and human services, including as a college president and CEO. Yet the more responsibility she held, the more she confronted a difficult question: why were institutions devoted to transformation so often struggling to transform themselves?
She saw the answer from the inside, leading organizations through economic crisis, public health transformation, natural disaster, pandemic, and institutional turnaround. Different sectors, different pressures, same pattern. Many were still operating through systems, practices, and assumptions designed for a world that no longer exists. They were asking people to change, adapt, and grow while the institutions around them remained largely unchanged. Under pressure, leaders and organizations returned to familiar ways of thinking, deciding, and responding, even when those patterns no longer produced what they needed.
That insight led Dr. Mattison to develop The T.H.R.E.A.D. System™, a framework that equips leaders and institutions to recognize the patterns beneath their most persistent challenges and build the capacity to respond differently. Rooted in lessons from her grandmother in Jamaica, a quilter who taught her that every pattern carries a history and every thread holds tension, the system rests on a clear premise: pressure reveals patterns, and once a pattern can be seen, a different pathway can be chosen.
What began as a discipline forged through decades of leading institutions through complexity has grown into THE THREAD, a practice, movement, and learning ecosystem for intentional transformation. Today, Dr. Mattison and her team work with leaders, organizations, and communities to uncover the patterns beneath pressure, explore new pathways, and build the capacity to create the possibilities their futures demand.
“I have learned that transformation often begins at a threshold, where what was no longer holds and what will be has not yet fully revealed itself. Leadership, for me, is the practice of honoring that space: holding the tension between opposites without rushing to resolve it, listening deeply enough to recognize the pattern beneath the pressure, and bringing head, heart, and hands together in service of what is trying to emerge. That is where I believe hope becomes more than an idea; it becomes something we can help make possible in the world.”

Seven chapters of organizational design, development, and transformation, each connecting new people, systems, and institutions into the network THE THREAD is today.
Chapter I1990s · Jamaica to New York City
Globalization accelerates, immigration reshapes American cities, and the digital age begins.
Between two worlds, an early lesson took shape: identity does not have to disappear in transition. It can be rewoven. The move from Jamaica to New York became a first threshold, and an encounter with the tension between what we inherit, what we leave behind, and what we choose to become. Becoming the first in the family to graduate from college turned that lesson into a lived pathway. It now informs FutureWoven™, designed to help young people imagine and build futures beyond what they can presently see.
Jamaica · New York City · First-generation graduate · FutureWoven™
Chapter II2000s
Public health systems confront new pressures, the nation responds to September 11, and the 2008 financial crisis destabilizes communities and institutions.
Across public health, economic development, and government, leadership meant entering systems under strain. The work included supporting public health transformation in New York City, including the transition of fiscal functions to a nonprofit partner, and navigating economic development through the financial crisis. Different sectors. Different crises. The same dynamic kept appearing: pressure did not create the pattern; it revealed what the system had been carrying all along.

Chapter IIIMid-2000s
Social media emerges, information accelerates, and the pace of change begins to outrun the institutions built to contain it.
The questions being asked of organizations eventually turned inward. Lived experience became a site of inquiry, asking not only what needed to change, but what recurring patterns pressure was revealing. What emerged was not a management theory. It was six symbols, arising from a profound season of personal transformation. Each pointed toward a movement of the psyche, and eventually of systems: thinking, remembering, releasing, connecting, practicing, and creating. Those insights became the six practices of The T.H.R.E.A.D. System™, a framework later taught and applied across sectors.
Autoethnography · Systems thinking · Depth psychology · Epistemology · Faith
Chapter IV2011 · New York to California
Scientific innovation accelerates while communities confront persistent gaps in health, employment, and economic mobility.
A second crossing created another threshold. The Thread, LLC was established, giving the emerging work its first organizational container. In California, the work expanded through diabetes clinical research and then into organizational and workforce development for the County of Santa Barbara, including workforce systems for 4,600 employees across 23 departments after the Thomas Fire and mudslides. Another tension became visible: innovation could move quickly, while the human systems responsible for carrying it forward often could not. Transformation required more than new ideas. It required new capacity.

Chapter V2018 to 2021
Women challenge long-standing systems of power through #MeToo, Santa Barbara rebuilds after catastrophic fire and mudslides, and a global pandemic disrupts how communities live, work, and connect.
The practices began moving from one life into many. The Thread Movement emerged in Santa Barbara County, followed by The Thread Collection, a faith-rooted body of work for women. More than 1,000 books carried the practices into correctional and community settings, and 72 women moved through W.A.I.T.™ as a structured journey of reflection and transformation. As executive responsibility expanded into human services through the pandemic, across more than 20 sites and 16 core programs, traditional systems of gathering, service delivery, and learning fractured. The work moved again. The Thread Institute began taking shape as a vehicle for extending transformation through learning, development, and wider access.

Chapter VI2022 to 2025
Higher education confronts post-pandemic disruption, demographic pressure, workforce upheaval, declining public confidence, and the arrival of generative AI.
The work then faced its most consequential test: the presidency of a graduate institution navigating significant organizational change. Strategy, governance, accreditation, finance, enrollment, faculty systems, student success, technology, culture, and organizational design converged in one leadership environment. Working alongside the board, administration, faculty, and staff, the institution was turned around within two years, with a six-year WSCUC reaffirmation and five commendations, its first shared governance structure, fully online degrees, and the Pacifica Promise. The experience tested a larger question: could principles first discovered through personal transformation hold at the scale of an institution? They could. The work had become a way of understanding how people, organizations, and systems transform together.

Chapter VII2026
Artificial intelligence and accelerating social, economic, and workforce change are redefining how organizations work, learn, lead, and create value.
What began as inquiry has become an ecosystem: one system expressed through three interconnected vehicles. The Thread, LLC brings organizational and talent design, development, and transformation to institutions. The Thread Movement, fiscally sponsored by the Santa Barbara Foundation, expands access through initiatives including W.A.I.T.™ and FutureWoven™. The Thread Institute builds the capability to practice, lead, and teach intentional transformation. With intellectual property being formalized, original curricula developed and copyrighted, more than 20 partnerships in development, and the Achieve Intentional Transformation podcast reaching thousands, the work is entering a new chapter. In 2026, The Thread, LLC was named an OpenAI Select Partner in the OpenAI Partner Network, extending the work into how people, systems, workflows, and AI work together.

What leaders tell us
The strategic question. How can we strengthen institutional performance, diversify revenue, steward assets, and finance our future without compromising the mission?
The organizational challenge
Pacifica Graduate Institute operated two campuses: the Ladera Lane campus in Santa Barbara, which it owns, and the Lambert Road campus in Carpinteria, which it leases. In March 2021, before Dr. Mattison’s appointment, the institution’s accreditor required a facilities master plan for long-term sustainability, including “determining the necessity of the Lambert campus considering strategic priorities.” For a small graduate institution, carrying a leased campus alongside an owned one ties up resources the mission needs elsewhere. The question had stayed open while other pressures mounted.
How the work was led
Rather than decide from the executive suite, the administration commissioned a Campus Utilization Study in 2023. A committee of faculty, staff, and administration representatives led it with external consultants, examining how the two campuses were actually used. The findings informed the Board of Trustees’ long-range planning. In January 2025, the Board announced that Pacifica would not renew the Lambert lease and would consolidate at the campus it owns, and a Campus Consolidation Committee of administration, faculty, and staff representatives was formed to oversee the transition.

A 2023 Campus Utilization Study was led by a committee of faculty, staff, and administration representatives with external consultants. The Board’s decision letter is dated January 28, 2025.
After the initiating leader’s tenure
The consolidation is being carried out by the institution after Dr. Mattison’s tenure. Pacifica reports that the Lambert lease expires in April 2027, and its July 2026 update says all operations and on-campus programs will move to Ladera by the winter 2027 quarter, later than the fall 2026 start first announced. WSCUC approval of the main-campus relocation has not been independently verified: as of October 2026, WSCUC’s public record still lists Lambert as the main campus. The long-term financial outcome is not yet independently verified.
Pacifica’s institutional reporting shows net assets of about $5.7 million in 2021 and $8.8 million in 2024, a 2021–2024 trend rather than growth within a two-year period. A proposed $10 million fundraising strategy was set as a campaign objective; it is a goal, not funds raised.
Net assets of about $5.7M (2021) and $8.8M (2024), from the 2023–24 Onward Together Institutional Impact Report.

“We need to attract students, retain them, improve outcomes, and demonstrate that our educational offerings deliver value.”
What leaders tell us
The strategic question. How can we connect academic relevance, enrollment, student services, technology, affordability, and educational outcomes?
The organizational challenge
Students move through one institution: admission, enrollment, financial aid, coursework, dissertation, and licensure. At Pacifica, as at many small graduate schools, the offices that support that journey had grown up separately. The first-100-days listening tour named learner experience and success as one of six institutional themes, and the 2021 accreditation letter had already asked for stronger support infrastructure for hybrid and online learners.
How the work was led
The administration made the learner journey an institutional priority, “Evolve learner experience and success,” one of six goal areas set in the Winter 2023 report. Enrollment and student services were brought into closer coordination, a structure formalized as the Office of Strategic Enrollment and Student Success in the December 2024 leadership redesign. Faculty and dissertation support were strengthened through a partnership with the National Center for Faculty Development and Diversity.
What changed
Evidence of results
14% increase in new fall student enrollment (Fall 2023). 218 degrees awarded in 2022–23 (the same report also cites 200 conferrals). 2022 licensure pass rates: 89% on the LMFT Law and Ethics exam and 80% on the LMFT Clinical exam; the report gives no comparison benchmark.
Source: 2023 Annual Presidential Report (opens in a new tab)
One-year student retention of 89%; 1,318 learners enrolled in 2023 (897 in degree programs, 421 in certificates); 746 admission applications in 2023.
WSCUC commended “student support services including Care Line, Buddy Program, OSESS, Writing Resource Specialist, and Library Resources” (February 2025).

352 degrees awarded in 2023–24, 96% first-year doctoral retention, and a reported 100% three-year master’s completion measure, from the 2023–24 Onward Together Institutional Impact Report. Full licensure results, including areas below benchmark, will be added from that report once it is approved for publication.
What remained unfinished
The same 2025 letter required processes for tracking retention, graduation, licensure pass rates, and post-graduation debt, and for analyzing achievement gaps between student groups. These outcomes reflect the work of many offices and faculty; they are not attributed to one support office.

“Our institution is experiencing conflict, distrust, executive turnover, governance problems, or recurring accreditation concerns.”
What leaders tell us
The strategic question. How can we restore effective governance, institutional confidence, academic continuity, and accountability while confronting difficult organizational patterns?
The organizational challenge
In 2021, Pacifica’s accreditor asked the institution to examine faculty workload, equitable compensation, class size, and academic support against external benchmarks, and to strengthen shared governance. Faculty had set out their concerns in omnibus resolutions. By August 2022 the strain was public: the Santa Barbara Independent reported student protests over faculty dismissals, a faculty vote of no confidence in the provost, and complaints filed with the accreditor and the state. Dr. Mattison took office weeks later, in October 2022. In January 2023, the accreditor’s interim review asked the institution to “continue to urgently make progress on unresolved faculty concerns.”
How the work was led
The administration treated the grievances as a design problem, not a communications problem. The Winter 2023 report committed to “redesign the Office of the Provost through the implementation of key Omnibus Resolutions,” appointed an interim provost, and engaged the National Center for Faculty Development and Diversity and Stevens Strategy. The institution then completed its first Faculty and Staff Compensation and Workload Study, adopted a faculty rank and promotion policy, and put in place its first shared governance structure, with a Shared Governance Statement and a decision matrix defining the roles of the Board, executive leadership, faculty, staff, and students. In December 2024, a faculty member joined the Executive Leadership Team for the first time.
What changed
Evidence of results
The Board credited “Completing the first ever, Faculty and Staff Compensation and Workload Study” and “Executing our first Shared Governance Structure,” and “unanimously and wholeheartedly endorses President Mattison.”

“We have committed people and a strategic plan, but our leadership, structure, systems, and execution are disconnected.”
What leaders tell us
The strategic question. How can we identify recurring organizational patterns, align people and priorities, redesign decision processes, develop leadership capacity, and improve execution?
The organizational challenge
After its founder era, Pacifica had committed people, an existing five-year plan, and many priorities, but no shared direction that the whole institution recognized. Listening sessions surfaced “a mix of passion and frustration around living our values,” and the observation that “we do not have research priorities.” The accreditor had asked for a strategic plan tied to mission, metrics, budget, and implementation.
How the work was led
The work began with listening. In the first 100 days, the administration met more than 500 people in over 30 listening sessions and 8 community events, guided by a simple principle: “People will champion what they help to create.” Six goal areas emerged. A four-stage strategic planning process with the consulting firm McIntyre-St.Clair followed: more than 25 documents reviewed, more than 70 interviews and focus groups, more than 35 steering committee participants, and 632 survey responses analyzed. The Board approved the plan, Onward Together 2030, in November 2023, with 4 goals and 32 strategies.

The plan was approved by the Board of Trustees in November 2023.
What remained unfinished
Adopting a plan is not the same as completing it. In 2025, the accreditor asked the institution to set priorities, timelines, and action plans for its many in-progress projects, and to report Board approval of the strategic plan, values statement, and revised bylaws by November 2025.
After the initiating leader’s tenure
The plan runs to 2030 and its long-term objectives are carried by the institution. Progress against them is not yet independently verified.
An Office of People, Culture, and Belonging was established in the December 2024 leadership redesign, and accreditors commended a review of staff compensation by position that adjusted pay to market averages. The accreditor also asked for a belonging action plan and action on the 2024 employee climate survey.

“Our mission and expertise are valuable, but we need stronger differentiation, partnerships, community relevance, alumni relationships, and long-term influence.”
What leaders tell us
The strategic question. How do we connect our institutional capabilities with new audiences, partners, funding, and measurable public contribution?
The organizational challenge
Pacifica’s scholarship in depth psychology was respected, but academic programs, public programs, and outreach reached their audiences separately. The listening tour named brand identity and community and global partnerships among the institution’s six themes.
How the work was led
Journey Week, held September 27 to October 1, 2023, brought programming that usually ran on separate calendars into one shared institutional event: a Wellness Day, the BEAM Career Fair, and a weekend conference. Featured speakers included Dr. Thema Bryant and Dr. Jaiya John. The week had a measurable aim set in advance: a target for prospective-student applications.

Home / Resources / Institutional Coherence Index
Assess · For leadership teamsSee where your institution aligns, and where it pulls apart.
Pressure reveals patterns that quietly shape the pathways an organization can see, and those pathways determine what becomes possible. The Institutional Coherence Index helps leadership teams see that thread clearly, so they can make better decisions and take action where it matters most.
Coherence is the degree to which an institution’s mission, people, structures, data, and decisions move in the same direction, so that effort adds up instead of pulling apart.
Whether leaders share a clear view of priorities, decisions hold once made, and resources follow the strategy.
Whether critical knowledge lives in shared systems rather than with a few people, and past lessons inform present choices.
Whether the institution retires what no longer serves it, or keeps working around it.
Whether staff trust leadership, departments collaborate, and strain is not stalling the most important work.
Whether new systems and tools are truly adopted, and AI has a clear plan and owner.
Whether data is trusted, reporting is accurate, and boards, funders, and accreditors have confidence in both.
Transformational organizations turn pressure into possibility by strengthening the people, systems, and conditions that drive performance and impact.
Pressure is rarely the problem itself. It is the force that reveals how an institution actually works: demand or enrollment shifts, funding tightens, a review approaches, a leader departs, a new technology arrives.
What the institution is navigating, translated into clear executive language, and how soon it needs to change.
Under pressure, institutions respond the way they have learned to respond. Those habits, decisions, and workarounds form a pattern that often stays invisible until pressure brings it to the surface.
How the six dimensions hold together and where they pull apart, with where to focus first and what to protect.
Patterns widen or narrow the options leaders can see. Once a pattern is visible, a different pathway can be chosen.
A direction worth exploring, grounded in established practice and led by a practice of The T.H.R.E.A.D. System™.
Performance is what the pattern produces: how well people, systems, and decisions work together to deliver the mission, day after day.
What the current pattern may be producing today, traced from past choices to present conditions.
When the parts move in the same direction, effort compounds rather than cancels out, for the institution, its people, and those it serves.
What could become possible, and three things the institution can begin now.
Our working hypothesis: coherence shapes the pathways an institution can see and take, and those pathways shape what becomes possible for performance. The Index is how we are testing it.
“The front of a quilt shows the pattern. The underside shows whether it will hold.”Dr. Leonie H. Mattison, Founder, THE THREAD

Read the privacy notice →Over time, aggregated results will inform an annual report on institutional coherence across mission-driven organizations, building the evidence for how coherence connects to pathways, possibility, and performance.
Presidents, CEOs, executives, cabinet members, directors, board members, trustees, and advisors in colleges and universities, government, public health, nonprofits, and other mission-driven organizations. It is especially useful before a strategic plan, a leadership transition, an accreditation or compliance review, or a major technology or AI investment.
The free snapshot is six statements, one per dimension, shown one at a time, followed by a few short questions about what you are navigating and what you want. It gives you your coherence score, the pattern beneath it, what it may be producing, a pathway worth exploring, and three things you can begin today. The full Index adds twelve statements for your complete dimension profile, a 90-day pathway, and the full executive report. It is available by invitation: after your debrief, Dr. Lee can send you a private link or access code, and your snapshot answers carry over.
Yes. The snapshot has no cost and no obligation. If you would like to discuss your results, you can book a 30-minute debrief.
No. It reflects one respondent’s perspective and is intended for reflection and planning. For an institution-wide view, apply for a Coherence Diagnostic.
Yes. Retake the Index over time to compare how your perception of institutional coherence is shifting and identify questions worth examining more deeply. Because the Index reflects one person’s perception, stronger conclusions about institutional change need many perspectives, which is what the Coherence Diagnostic provides. To keep results meaningful, each email can complete the Index once every 24 hours, and each attempt is saved separately.
Your responses are stored securely and used to prepare your report and respond to you. With your consent, they may be combined with others, with names, emails, and organizations removed, for research and benchmarks. No individual or institution is ever identified. See our privacy notice.

About this diagnostic. The Institutional Coherence Index is an organizational and leadership development diagnostic based on one respondent’s perceptions. It is not an audit, compliance review, legal opinion, or human resources assessment, and it does not provide clinical, wellness, legal, or human resources advice.
Organizational Transformation and Design / Welcome
Thank you for taking a few minutes to reflect on how your organization is holding together.
This Index is designed for leaders responding about an organization they are part of. For a reflection on your own leadership, the Leadership Self-Reflection is the better fit.
Go to the Leadership Self-ReflectionIn an organization, team, or community, The Thread is the underlying pattern that holds together what appears fragmented: the history, decisions, relationships, routines, and inherited ways of working that shape how it responds to pressure. Pressure brings that pattern to the surface. Once leaders can see it, they can reshape what the system keeps producing.
The T.H.R.E.A.D. System™ is six practices that help an organization, team, or community see that pattern, work with it, and redesign what comes next.
Look beneath the first explanation to understand what is really driving decisions, results, and strain.
Recover what past strategies, initiatives, and the people closest to the work have already taught the organization.
Name and retire the routines, workarounds, and legacy decisions that keep producing the same outcomes.
Bring the right leaders, teams, partners, and stakeholders into shared ownership of the change.
Turn decisions into practiced roles, routines, and systems until the new way of working holds.
Align strategy, structure, data, and culture so the organization works as one coherent whole.
Every institution carries a thread: the pattern that surfaces when pressure arrives. The Index helps you see yours across six areas: strategy and decisions, institutional memory, legacy processes, people and trust, execution and AI readiness, and confidence in your data.
Six statements, one at a time, then a few short questions about what the institution is navigating and seeking. The full 18-statement Index is available by invitation after your debrief.

Discover the patterns. Understand the connections. Create new possibilities.
Every person, team, organization, and community carries a history: experiences that have shaped us, relationships that influence us, and ways of thinking and working that have become familiar. Some help us move forward. Others may be making it harder to reach the outcomes we want.
What if understanding what has shaped us could help us become more intentional about what we create next?
When something isn’t working, we often begin by asking what needs to change. But before we decide what to do differently, there may be something important to understand.
The purpose isn’t to tell you who you are or what is wrong. It’s to help you see more clearly what may be shaping your experience and what you can choose to do next.
THE THREAD Assessments invite individuals, teams, organizations, and communities to look more closely at what they are experiencing, recognize the patterns influencing their responses, and explore pathways toward meaningful outcomes.
You may be facing a decision, navigating a transition, feeling stuck in a familiar situation, or simply wondering why something in your life keeps unfolding the same way.
THE THREAD Check-In™ offers a guided opportunity to explore the moment you’re in, reflect on how you tend to respond, and consider the practices that may help you move toward what matters to you.
You don’t have to know exactly what needs to change. You can begin with what you’re experiencing.
Opening soon. Join the waiting list.
A team can share a goal and still experience the work very differently. People bring different experiences, expectations, strengths, and ways of responding, and over time those differences can give rise to patterns that nobody intended.
THE THREAD Team Assessment is being developed to help teams explore how they communicate, make decisions, build trust, navigate uncertainty, and work toward shared outcomes, making room for conversations that are often difficult to begin.
In development. Inquire about future pilots and facilitated experiences.
An organization may have a compelling mission, committed people, and a thoughtful strategy, yet still struggle to achieve the outcomes it seeks. Sometimes the challenge lies in the connections between people, decisions, structures, processes, systems, and technology.
THE THREAD Organizational Assessment is being developed to help leaders examine those connections, understand what may be supporting or limiting progress, and identify opportunities for intentional transformation, considering the organization as a whole.
Areas of inquiry may include culture, leadership, strategy, shared understanding, decision-making, systems, technology, and the ability to translate priorities into meaningful action.
Explore Organizational Assessments
Facilitated organizational inquiry and tailored engagements are available through THE THREAD, LLC. Standardized assessment tools are in development.
Communities carry knowledge that cannot always be captured in reports, statistics, or plans: stories of what has been tried, what has been lost, what people value, and what they hope can become possible.
THE THREAD Community Assessment is being developed to bring lived experience, community strengths, needs, relationships, and local knowledge into conversations about shared priorities and future action.
Because a community’s future should not be imagined without the people who will live it.
In development. Inquire about community listening and needs-assessment collaborations.
Each assessment experience is designed around the same underlying approach, adapted to the people and questions involved.
Begin with the moment, challenge, opportunity, or desired outcome that matters to you.
What is changing? What feels unresolved? What deserves greater attention?
Explore the patterns, experiences, relationships, assumptions, and ways of working that influence what happens.
What is helping? What may need to be reconsidered? What have we not yet noticed?
Draw on relevant T.H.R.E.A.D. practices to explore possibilities, identify a meaningful next action, and consider what progress could look like.
The aim is not to change everything at once. It is to begin with greater understanding and intention.
These six interconnected practices form THE T.H.R.E.A.D. System™. They invite us to look beyond the immediate situation, learn from experience, reconsider familiar patterns, draw on relationships, explore different ways forward, and make choices that honor the larger whole.
They are not labels for people or fixed stages everyone must follow. They are practices we can return to as our lives, teams, organizations, and communities evolve.
Depending on the assessment experience, you may leave with:
The assessment is a place to begin, not the transformation itself. What matters is how we use what we learn.
Individuals can join THE THREAD Check-In™ waiting list. Teams, organizations, and communities can explore a facilitated engagement or inquire about future assessment pilots.

THE THREAD assessments are designed for reflection, developmental learning, and collaborative inquiry. They are not intended for clinical diagnosis, employee selection, or psychological evaluation. The individual Check-In is not currently a validated psychometric instrument. Team, organizational, and community experiences may use different methods, including facilitated dialogue and contextual needs assessment, depending on their purpose and development stage.
Home / Privacy notice
Privacy noticeThis notice explains what information THE THREAD collects through this website and how it is used.
When you submit a form or complete the Leadership Self-Reflection or the Institutional Coherence Index, we collect only what you provide: your name, email, title, organization, country, and your answers. Nothing more. The THREAD Check-In™ collects less, as described below.
Starting is open. You can read the introduction and complete the five opening reflections without giving us any contact information.
What we collect, and when. After you write your reflection, choose a name for your moment, and confirm the reflection, the Check-In asks for your first name and email address. Both are required to continue to the practice questions and your THREAD Profile. When you select Continue, we receive four things: your first name, your email address, whether you checked the optional mailing-list box, and a note that the information came from the Check-In.
Why we ask. Your first name personalizes your experience on screen and in your PDF. We use your email address to keep a record of who has taken the Check-In during this pilot, and to contact you only about the Check-In itself, for example if we find an error that affects results. We do not use it to send you your results: your complete THREAD Profile appears on screen, and you can download it as a PDF.
What we do not receive. Your written reflections, the areas of life and values you select, the name you give your moment, your answers to the practice questions, your practice profile, and the pattern, practice, and exercise suggested to you are created in your browser and are not sent to us. Your first name and email are not sent together with any of them. No AI service is used to create your results.
Marketing is a separate choice. Giving your email to continue the Check-In does not subscribe you to anything. You join our mailing list only if you check the box, which is never checked for you, and you can unsubscribe at any time.
What stays on your device. While you work, your answers, including the first name and email you enter, are held in your browser for that tab only. They are removed when you close the tab or select “Clear my answers.” If you choose “Keep it on this device,” a short summary (your moment’s name, the date, your first name, your practice choices, the suggested pattern and exercise, your focus, and what you hope for, but not your full reflections) is saved in that browser so you can return to it later. Remove it with “Remove from this device” on the Check-In page or by clearing your browser data. If you choose “Download my moment file,” the same summary is saved as a file on your device. Your PDF is created on your device and is not sent to us.
Clearing your browser does not delete what you sent us. “Clear my answers” and clearing your browser data remove information from your device only. To delete the first name and email you gave us, email leoniemattison@thethreadllc.com.
Optional feedback. At the end, you may send feedback. Before anything is sent, the Check-In shows exactly what will be sent: your answers to the feedback questions, any note you write, and general information about your results, such as your perspective, the practice and exercise suggested, and whether you confirmed the reflection. Feedback does not include your name, email, or reflections, and it is sent only if you check the consent box.
Who processes it. Your first name, email, mailing-list choice, and any feedback are sent through a Google Apps Script form handler and stored in Google Sheets, a Google service. The Check-In page loads no analytics, advertising, or AI services. Like all websites, our hosting provider, Bluehost, receives standard technical information such as your IP address and browser type when you load a page.
To create and send your report, to respond to your inquiry or follow up if you ask us to, and, in anonymized form, to advance research on institutional coherence. If you opt in, we also share occasional insights. We never sell your information, and we share it only with the service providers named in this notice, who store or deliver it for us.
Securely in Google tools, including Google Sheets, accessible only to Dr. Leonie H. Mattison and associates who have signed a confidentiality agreement. A notification of each submission is sent to our team, and assessment reports are emailed to the address you provide.
With your consent, responses may be combined with others, with names, emails, and organizations removed, to study patterns across institutions. Research is done on a separate, de-identified copy of the data. No individual or institution is ever identified in anything we publish, and we never report results for groups smaller than five.
In a Coherence Diagnostic, individual responses are never shared with your employer. The institution receives only combined results, and no group smaller than five is reported separately.
Identifiable information is deleted or anonymized after three years. This includes the first name and email given in The THREAD Check-In™. Check-In feedback does not include your name or email.
Retake the Index over time to compare how your perception of institutional coherence is shifting and identify questions worth examining more deeply. You can take it once every 24 hours. Each attempt is saved separately. If you complete the full Index after your snapshot, it is added to the same record. The full Index is available by invitation, through a private link or access code.
Our forms use Google reCAPTCHA and automated checks to block spam and misuse, and we limit how many report emails any address can receive each day. The THREAD Check-In™ page does not load reCAPTCHA or any other third-party script. Use of reCAPTCHA is subject to Google’s Privacy Policy and Terms of Service.
You can request a copy of your information, ask us to correct it, unsubscribe, or ask us to delete it at any time by emailing leoniemattison@thethreadllc.com. This includes the first name and email you gave in the Check-In. We will respond within 30 days.
